What the Randburg cleaning team needed
The client was a cleaning team in Randburg, Johannesburg, working across offices and shared spaces in more than one location. Their main challenge was keeping cleaners aligned with changing start times, site moves and short notice absences. In cleaning work, a missed shift shows quickly, so the team needed a simple way to see who was on duty, who was moving sites and who could cover a gap.
The brief was straightforward. They wanted a staff rostering setup that made day to day scheduling easier, kept managers and team members on the same page, and made it simpler to share updates without chasing people one by one. They also wanted a clean process for team activities, so supervisors could plan short briefings, toolbox talks and check ins without adding admin stress.
- Multi-site cleaning team in Randburg
- Site coverage across several locations
- Shift changes and cover requests
- Simple team messaging for daily updates
Constraints on the ground
Cleaning teams often start early and finish late, so the roster had to work around varied hours and quick changes. In Johannesburg traffic can make travel between sites unpredictable, and load-shedding can affect access control, cleaning equipment and handover timing. The team also needed rosters that were practical for supervisors on the move, not just for office use.
We also kept the legal side in mind. Rosters should follow the Basic Conditions of Employment Act in general terms, especially around working hours, rest periods and fair scheduling. We did not give legal advice, but the setup had to support sensible shift planning and clear records. The team wanted something that would help them avoid confusion without creating extra admin every week.
- Early starts and late finishes
- Changing site assignments during the week
- Need for clear shift records
- General alignment with labour rules and working hours
How we set up the roster flow
We started with account setup and roster template setup, then imported the team structure so the client could work from a proper base rather than rebuilding everything by hand. The roster layout was kept simple, with clear shift names, site notes and space for manager comments. That made it easier to see who was scheduled for which location and where a swap was needed.
We also set up messaging so supervisors could send quick updates to the right group, instead of relying on informal calls and scattered WhatsApp messages. Team activities were added as a separate planning layer, which helped them schedule short training moments and daily check ins. Manager training and staff training were handled in plain language, because the team needed a system they could use on a busy floor, not after hours on a laptop.
- Account setup and team import help
- Roster template setup for site based shifts
- Message setup for day to day communication
- Activity planning help for brief team sessions
Rollout across multiple sites
The rollout took 4 weeks from setup to go live support. In week one we mapped the team structure and worked through the roster pattern. Week two covered template building and checks around the swap process. Week three focused on manager training, staff training and policy alignment so the team understood how to use the system in line with their working rules. Week four covered site rollout and live support while the supervisors used it on active shifts.
The key was keeping the process calm and practical. We did not overcomplicate the setup, because a cleaning team needs fast access to the day’s plan. Once the first live roster was running, we stayed available for check ins and small adjustments, especially where site names, shift labels or cover steps needed tightening up.
- 4 week rollout
- Manager and staff training during setup
- Go live support during the first live roster cycle
- Ongoing check ins after launch
What improved after launch
The biggest change was site coverage. Managers could see gaps sooner and arrange cover before a shift started, which reduced last minute confusion. Communication improved too, because team members were getting the same message about times, sites and changes instead of hearing things second hand. For a cleaning team working across several locations, that made the day smoother.
The client also found it easier to keep records of swaps and updates. That mattered when a supervisor had to confirm who moved where, or when a team member needed a quick reminder about a change in the roster. The result was less admin, better visibility and fewer missed handovers. It was not about adding layers, just making the existing process clearer and easier to follow.
- Better site coverage across multiple locations
- Faster handling of shift swaps
- Clearer team messaging
- Less roster confusion for supervisors and staff
What we would do again
We would keep the same approach for another cleaning team. Start with the roster structure, keep the language plain, and make sure the swap process is easy to understand from day one. For teams spread across Randburg, Sandton, Midrand and other Gauteng sites, the setup works best when it follows the real flow of the work rather than a generic office pattern.
We would also keep training short and focused. Cleaning teams do not need long sessions, they need clear steps they can remember during a busy shift. The same applies to policy alignment. If the roster rules are simple, consistent and easy to check, the whole team is more likely to use them properly. That is what made this project work well and it is what we would repeat on the next site rollout.
- Keep roster rules simple and site specific
- Train supervisors first, then the wider team
- Use messaging for short operational updates
- Review the roster after the first live week
